Build an Exception-First Control Tower
Start with the decisions and exceptions that matter most instead of trying to visualize the entire enterprise at once.

A COO dashboard runs the physical business. Its working set is order flow (intake, in-process, stuck), fulfillment performance by node and carrier, inventory position and aging, receiving and returns backlogs, exception queues by owner, and capacity against forecast. Where the CEO view asks "are we on plan?", the COO view asks "what is stuck, who owns it, and what does it cost per day?"
Operations is managed in exceptions, not averages — a 98% on-time rate is invisible comfort while the 2% becomes tomorrow's escalations. The most useful COO screens are therefore exception-first: they lead with the queue of deviations, aged and priced, rather than with green summary tiles. Normalize statuses across systems before aggregating them (the status normalization problem), show freshness per data source since warehouse feeds lag unevenly, and give every exception a named owner and an age — an unowned exception is just decoration.
